Background
Cool Services was appointed to replace multiple end-of-life air conditioning systems at Q3 Academy Tipton, a large educational facility in the West Midlands. The site, a multi-level learning and community environment, required an upgraded HVAC solution that would ensure reliable, energy-efficient operation across teaching spaces, offices, and critical IT areas.
The project involved decommissioning, removal, and replacement of several Hitachi VRF (Variable Refrigerant Flow) systems, alongside four single-split systems serving the server room. The client’s key objectives were to improve energy performance, maintain optimal temperature control, and achieve compliance with environmental standards.

The Challenge
The facility’s existing air conditioning systems, installed over a decade earlier, had reached the end of their operational life. Frequent maintenance issues, increased energy consumption, and outdated refrigerant technology meant replacement was essential.
The project’s complexity lay in its scope: multiple system types distributed across two building levels, varied occupancy zones, and a 24/7 operational server room requiring continuous temperature stability. Additionally, the client needed assurance that the new systems would integrate seamlessly with their existing Hitachi control software and comply fully with manufacturer warranty requirements. They also planned the installation with a tight timescale. The summer half term holiday was chosen in order to minimise downtime and disruption to the school’s daily activities.
Our Approach

- Full utilisation of existing infrastructure – including refrigerant pipework, interconnecting cables, and condensate drains – reducing both project cost and installation time.

System Overview
Server Room Upgrade
The server room’s air conditioning was a critical element of the project. Cool Services decommissioned and replaced four end-of-life wall-mounted split systems with new Hitachi R32 Utopia IVX units, each providing 10kW nominal cooling capacity. Two advanced wired controllers were installed to provide precise temperature control and scheduling flexibility.
The installation reused the existing condensate drains and power supplies, with necessary adaptations made to accommodate the new systems. This efficient reuse minimised disruption to IT operations and allowed the client to maintain uninterrupted cooling throughout the project.
Level 2 and Level 3 VRF Replacement
On Levels 2 and 3, Cool Services removed five ageing VRF condensing units and 20 indoor cassette units, replacing them with new high-performance Hitachi Air365 Max VRF systems.
The new systems deliver improved seasonal energy efficiency ratios (SEER) and coefficient of performance (COP) values compared to the previous models. Indoor units ranged in capacity from 7.1kW to 14kW, providing tailored comfort control for a variety of room sizes and occupancy levels.
All installations were carried out in the same positions as the original equipment, reducing the need for extensive structural adaptations. Once installed, each system was pressure tested, evacuated, and commissioned in accordance with Hitachi’s manufacturer standards.
